Northstar had product-market fit but a leaky bucket — 64% of trials never paid, CAC was climbing, and the founder was running growth on top of CEO work. Dashboards no one trusted.

What we shipped

Rebuilt the trial onboarding, instrumented one source-of-truth in BigQuery, killed five paid channels, doubled-down on three. Hired the first growth engineer. Walked out with a system the team's been running ever since.
